Start with the estate, not the technology.
Decarbonisation is often presented as a technology problem. Heat pumps. Solar panels. Controls. Funding. All important, but rarely the best place to start.
The first question should be simple: what have you got, what condition is it in, and how does it actually operate?
Understand before replacing.
Good decarbonisation planning starts with asset information, condition, capacity, operational risk and future maintenance requirements.
Don't start with the product. Start with the building.
